ADR-044: S2I Strategy Enhancements - Parity with Tekton

Date: 2025-11-24 Status: Accepted Deciders: Development Team Technical Story: Add missing Tekton features to S2I strategy for consistency

Status

Accepted

Context and Problem Statement

After implementing ADR-042 (S2I build status monitoring) and ADR-043 (separate strategy-specific reconciliation), we discovered that the S2I strategy was missing key features that had been implemented in the Tekton strategy:

  1. Retry logic with exponential backoff (ADR-030/ADR-037 for Tekton)
  2. Automatic SCC management (ADR-039 for Tekton)

This created inconsistency between build strategies and meant S2I builds were more fragile and required manual SCC configuration.

Comparison: Before Enhancement

Tekton Strategy (Feature-Complete)

Retry Logic (pkg/build/tekton_strategy.go:488-517, 535-564):

// ADR-030 Phase 1: Verify Pipeline was actually created with retry
maxRetries := 5
retryDelay := 100 * time.Millisecond

for attempt := 0; attempt < maxRetries; attempt++ {
    if attempt > 0 {
        time.Sleep(retryDelay)
        retryDelay *= 2 // Exponential backoff: 100ms, 200ms, 400ms, 800ms, 1600ms
    }
    // ... verification logic ...
}

SCC Management (pkg/build/tekton_strategy.go:220-319):

// ADR-039: Automatic SCC Management for Tekton Builds
func (t *TektonStrategy) ensurePipelineServiceAccount(ctx, namespace) {
    // Create "pipeline" ServiceAccount
    // Grant "pipelines-scc" SCC automatically
}

Git Credentials Conversion (pkg/build/tekton_strategy.go:321-369) ✅ Unique PVC per Build (pkg/build/tekton_strategy.go:86-132)

S2I Strategy (Missing Features)

No Retry Logic - BuildConfig creation had no verification retry ❌ No SCC Management - Users had to manually run oc adm policy add-scc-to-userNo apiReader - Couldn't read SCCs without triggering watch permissions

Decision Drivers

  • Consistency: Both strategies should have similar robustness
  • Developer Experience: Auto-SCC management simplifies deployment
  • Reliability: Retry logic handles Kubernetes API propagation delays
  • ADR Parity: S2I should follow same architectural patterns as Tekton
  • Implementation Plan: docs/IMPLEMENTATION-PLAN-FROM-FEEDBACK.md requires ADR-037 (retry logic) for both strategies

Decision Outcome

Add missing Tekton features to S2I strategy

Changes Implemented

1. Add apiReader to S2IStrategy

File: pkg/build/s2i_strategy.go:28-41

type S2IStrategy struct {
    client    client.Client
    apiReader client.Reader // Non-cached client for SCC Gets
    scheme    *runtime.Scheme
}

func NewS2IStrategy(client client.Client, apiReader client.Reader, scheme *runtime.Scheme) *S2IStrategy {
    return &S2IStrategy{
        client:    client,
        apiReader: apiReader,
        scheme:    scheme,
    }
}

2. Add SCC Management Functions

File: pkg/build/s2i_strategy.go:85-185

// ensureBuildServiceAccount ensures that a ServiceAccount exists for S2I builds
// ADR-039 (adapted for S2I): Automatic SCC Management for S2I Builds
func (s *S2IStrategy) ensureBuildServiceAccount(ctx context.Context, namespace string) error {
    // Step 1: Ensure "builder" ServiceAccount exists
    // Step 2: Grant "anyuid" SCC for Docker builds
}

// grantSCCToServiceAccount grants a SecurityContextConstraint to a ServiceAccount
// This automates the manual "oc adm policy add-scc-to-user" command
func (s *S2IStrategy) grantSCCToServiceAccount(ctx, namespace, serviceAccount, sccName) error {
    // Get SCC using apiReader (non-cached)
    // Check if ServiceAccount already has SCC
    // Add ServiceAccount to SCC users if needed
}

Key Differences from Tekton: - Uses builder ServiceAccount (OpenShift default for S2I) - Grants anyuid SCC (needed for Docker builds with inline Dockerfile) - Tekton uses pipeline ServiceAccount with pipelines-scc

3. Add Retry Logic to CreateBuild

File: pkg/build/s2i_strategy.go:346-375

// ADR-030 (adapted): Verify BuildConfig was actually created with retry
// Kubernetes API may take a moment to reflect the created resource
verifyBC := &buildv1.BuildConfig{}
maxRetries := 5
retryDelay := 100 * time.Millisecond
var lastErr error

for attempt := 0; attempt < maxRetries; attempt++ {
    if attempt > 0 {
        time.Sleep(retryDelay)
        retryDelay *= 2 // Exponential backoff: 100ms, 200ms, 400ms, 800ms, 1600ms
    }

    lastErr = s.client.Get(ctx, client.ObjectKey{Name: buildName, Namespace: job.Namespace}, verifyBC)
    if lastErr == nil {
        logger.Info("BuildConfig verified successfully", "buildConfig", buildName, "namespace", job.Namespace, "attempts", attempt+1)
        break
    }

    if !errors.IsNotFound(lastErr) {
        return nil, fmt.Errorf("buildconfig creation verification failed: %w", lastErr)
    }

    logger.V(1).Info("BuildConfig not found yet, retrying", "attempt", attempt+1, "maxRetries", maxRetries)
}

4. Call SCC Management in CreateBuild

File: pkg/build/s2i_strategy.go:210-216

// ADR-039 (adapted): Ensure ServiceAccount exists and has required SCCs
if err := s.ensureBuildServiceAccount(ctx, job.Namespace); err != nil {
    // Log warning but don't fail - SCC management might not be available on Kubernetes
    logger.Info("Failed to ensure build ServiceAccount (continuing anyway)",
        "error", err,
        "namespace", job.Namespace)
}

5. Update Strategy Registry

File: pkg/build/strategy.go:115

// Register all available strategies
registry.Register(NewS2IStrategy(client, apiReader, scheme))
registry.Register(NewTektonStrategy(client, apiReader, scheme))

6. Update All Tests

File: pkg/build/s2i_strategy_test.go (all occurrences)

// Before:
strategy := NewS2IStrategy(fakeClient, scheme)

// After:
strategy := NewS2IStrategy(fakeClient, fakeClient, scheme)

Security Considerations

CVE-2024-7387: Docker Build Strategy Vulnerability

Critical Finding: During implementation, discovered CVE-2024-7387 (CVSS 9.1): - Affects OpenShift BuildConfig with Docker strategy - Allows command injection via path traversal - Can lead to arbitrary command execution on OpenShift nodes

Mitigation Actions Taken: 1. ✅ Use pipelines-scc instead of anyuid or privileged 2. ✅ Match Tekton's security model for consistency 3. ⚠️ Docker build strategy still carries risk (ADR-038 feature)

Recommendations for Users: - Consider disabling Docker build strategy for untrusted workloads - Use Source (S2I) strategy instead of Docker strategy when possible - Monitor OpenShift security advisories for patches - Restrict build permissions to trusted users only

Reference: OpenShift Security Advisory

Consequences

Positive

  1. Strategy Parity: S2I now has same robustness features as Tekton
  2. Improved Security: pipelines-scc more restrictive than anyuid (mitigates CVE-2024-7387)
  3. Auto-SCC Management: No more manual oc adm policy commands
  4. Retry Logic: Handles Kubernetes API propagation delays gracefully
  5. Consistency: Both strategies follow same ADR patterns and use same SCC
  6. Developer Experience: Simpler deployment, fewer manual steps
  7. Kubernetes Compatibility: SCCs fail gracefully on non-OpenShift clusters
  8. No Regressions: All existing tests pass

Negative

  1. ⚠️ Slightly More Complex: S2I strategy now has more code (but worth it for robustness)
  2. ⚠️ SCC Permissions: Operator needs RBAC to update SCCs (already granted in RBAC)

Neutral

  1. 📝 Test Updates: All S2I tests updated to pass apiReader
  2. 📝 Future Strategies: New strategies should implement both features
  3. 📝 Documentation: Implementation plan updated

Feature Verification

Before Enhancement:

# Manual SCC grant required
$ oc adm policy add-scc-to-user anyuid -z builder -n e2e-tests

# BuildConfig creation might fail due to API delays
# No retry, immediate failure

After Enhancement:

# SCC automatically granted by operator
# Logs show:
INFO  Creating builder ServiceAccount  namespace=e2e-tests
INFO Granting SCC to ServiceAccount serviceAccount=builder scc=anyuid

# BuildConfig creation with retry
INFO  BuildConfig created successfully  buildConfig=tier4-test-01-build
INFO BuildConfig verified successfully attempts=1 # ← Retry logic working

# Graceful failure on Kubernetes (no SCCs):
INFO Failed to grant SCC (might be Kubernetes without OpenShift SCCs)
INFO If on OpenShift, manually grant SCC: oc adm policy...

Implementation Notes

Why "pipelines-scc" SCC for S2I? (Security Enhancement)

Initial Implementation Issue: Originally used anyuid SCC, which was too permissive.

Security Fix: Changed to pipelines-scc for better security posture:

  • More Restrictive: pipelines-scc only grants SETFCAP capability vs anyuid which allows RunAsAny
  • Strategy Parity: Matches Tekton's SCC choice for consistency
  • Sufficient Privileges: Still supports both Docker and S2I builds
  • CVE Mitigation: Reduces attack surface for CVE-2024-7387 (Docker build command injection)

SCC Comparison:

SCC Run As User Capabilities Risk Level
privileged RunAsAny ALL ⚠️ CRITICAL
anyuid RunAsAny None (but any UID) ⚠️ HIGH
pipelines-scc RunAsAny SETFCAP ✅ MEDIUM
restricted-v2 MustRunAsRange NET_BIND_SERVICE ✅ LOW

CVE-2024-7387 Context: OpenShift Docker build strategy has a critical vulnerability (CVSS 9.1) allowing command injection. While pipelines-scc doesn't eliminate this risk entirely, it reduces the attack surface compared to anyuid or privileged.

Why "builder" ServiceAccount?

  • OpenShift convention: S2I builds use builder ServiceAccount
  • Tekton uses pipeline ServiceAccount (different namespace/convention)
  • Both ServiceAccounts created automatically by operator

Retry Logic Parameters

Parameter Value Reason
maxRetries 5 Matches Tekton
Initial Delay 100ms Fast first retry
Backoff Factor 2x Exponential: 100ms, 200ms, 400ms, 800ms, 1600ms
Total Max Time ~3.1s Reasonable for API propagation

Notes

Differences from Tekton Implementation

Feature Tekton S2I
ServiceAccount pipeline builder
SCC pipelines-scc pipelines-scc
Resource Type Pipeline, PipelineRun BuildConfig, Build
Git Credentials Converted to Tekton format Direct secret reference
PVC Management Unique PVC per build Uses ImageStream (no PVC)

Why Both Strategies Need These Features

  1. Retry Logic: Both Tekton and OpenShift APIs have propagation delays
  2. SCC Management: Both build strategies need elevated permissions
  3. Developer Experience: Consistent behavior regardless of strategy choice
  4. ADR Compliance: Implementation plan requires these for production readiness

Code Quality Improvements (Post-Implementation)

Refactoring to Eliminate Code Duplication (commit: TBD):

After initial implementation, the SCC management code was identical between S2I and Tekton strategies (lines 87-187 in s2i_strategy.go and 221-319 in tekton_strategy.go). This triggered dupl linter warnings about code duplication.

Solution: Extracted shared SCC management to pkg/build/scc_helper.go

New Architecture:

pkg/build/
├── scc_helper.go          ← New: Shared SCC management
│   ├── NewSCCHelper()
│   ├── EnsureServiceAccount()
│   ├── GrantSCCToServiceAccount()
│   └── EnsureBuildServiceAccountWithSCC()
├── s2i_strategy.go        ← Refactored: Uses SCCHelper
└── tekton_strategy.go     ← Refactored: Uses SCCHelper

Benefits: 1. ✅ Eliminated Duplication: Removed ~100 lines of duplicate code 2. ✅ Single Source of Truth: SCC logic maintained in one place 3. ✅ Easier Testing: Can test SCC helper independently 4. ✅ Cleaner Linting: No more dupl warnings 5. ✅ Better Maintainability: Security fixes apply to both strategies automatically 6. ✅ Extensibility: New build strategies can easily reuse SCCHelper

Code Comparison:

Before (101 lines per strategy):

// s2i_strategy.go:87-187
func (s *S2IStrategy) ensureBuildServiceAccount(ctx, namespace) {
    // Step 1: Create ServiceAccount (40 lines)
    // Step 2: Grant SCC (60 lines)
}
func (s *S2IStrategy) grantSCCToServiceAccount(...) {
    // SCC management (60 lines)
}

After (14 lines per strategy):

// s2i_strategy.go:87-100
func (s *S2IStrategy) ensureBuildServiceAccount(ctx, namespace) {
    sccHelper := NewSCCHelper(s.client, s.apiReader)
    labels := map[string]string{
        "app.kubernetes.io/managed-by": "jupyter-notebook-validator-operator",
        "app.kubernetes.io/component":  "s2i-build",
    }
    return sccHelper.EnsureBuildServiceAccountWithSCC(ctx, namespace, "builder", "pipelines-scc", labels)
}

Shared Helper (pkg/build/scc_helper.go):

type SCCHelper struct {
    client    client.Client
    apiReader client.Reader
}

func (h *SCCHelper) EnsureServiceAccount(ctx, namespace, name, labels)
func (h *SCCHelper) GrantSCCToServiceAccount(ctx, namespace, sa, scc)
func (h *SCCHelper) EnsureBuildServiceAccountWithSCC(ctx, namespace, sa, scc, labels)

Future Enhancements

If additional build strategies are added (e.g., Buildpacks, Kaniko), they should: - ✅ Use NewSCCHelper() for ServiceAccount and SCC management - ✅ Implement retry logic with exponential backoff - ✅ Ensure graceful degradation on non-OpenShift clusters
